Definition
A workplace organization and visual management system, originating from lean manufacturing.
Based on five structured steps: Sort, Set in Order, Shine, Standardize, and Sustain.
Goal: Improve efficiency, safety, quality, and employee ownership of the work environment.
The Five Steps
1️⃣ Sort (Seiri – Sortation)
- Identify and remove unnecessary items from the workplace.
- Use red tagging: items deemed unnecessary are tagged with details (who, why, category).
- Items remain visible for approx. one week for review before disposal.
- Recommended timeframe: ~3 weeks to complete sortation.
- Creates space, reduces clutter, and eliminates hidden waste.
2️⃣ Set in Order (Seiton)
- Principle: “A place for everything and everything in its place.”
- Frequently used items stored near point of use.
- Group related items, label clearly, and apply logical storage rules.
- Use visual management: floor markings, tool shadow boards, color codes.
- Improves accessibility, safety, and time efficiency.
3️⃣ Shine (Seiso)
- More than cleaning – focuses on inspection through cleaning.
- Detects potential issues early (leaks, wear, damage).
- Requires daily housekeeping schedules, clear responsibilities, and teamwork.
- Builds pride in the workplace and ensures equipment reliability.
4️⃣ Standardize (Seiketsu)
- Establishes routine workflows and simple written standards.
- Ensures consistent practices across teams and shifts.
- Encourages staff rotation by making processes transparent.
- Reinforces 5S habits through coaching, training, and consistency.
- Makes 5S “the new normal” and visible to both employees and customers.
5️⃣ Sustain (Shitsuke)
- The most challenging step: embedding 5S into culture.
- Relies on discipline, repetition, and leadership commitment.
- Tools: confirmation orders, 5S walks, visual management boards, training, audits.
- Prevents teams from reverting to old habits.
- Success depends on long-term reinforcement and organizational ownership.
Implementation Approach
- Training & Awareness: build understanding before action.
- Gemba Walks: observe the actual workplace to assess current state.
- Audits: provide objective data, highlight issues, and monitor progress.
- Continuous Improvement: avoid treating 5S as a one-time event.
Common Pitfalls
- Treating 5S as a short-term project rather than a long-term cultural shift.
- Lack of leadership support and role modeling.
- Missing follow-up processes or structured audits.
- Weak application of the Sustain phase.

- FIFO Lane — First-in-first-out queue to preserve sequence and lead-time predictability.
- Andon — Visual/audible alert for status and abnormalities; empowers stop-to-fix.
- Poka-Yoke — Error-proofing devices or methods preventing defects at the source.
- Jidoka — Built-in quality and autonomous stop upon abnormality.
- Standard Work (SW) — Best-known method combining standard sequence, time, and WIP for stability.
